The biggest mistake solo freelancers make is selling the biggest package first. Trades owners buy trust in steps. Website first. GMB optimization second. SEO retainer third. Google Ads fourth. Each step pays for the next. This ladder turns a $3,500 one-time project into $2,500 to $3,500 per month in stacked MRR within 12 months.
Agencies can run the same ladder with different roles: designer delivers step 1, GMB specialist step 2, SEO manager step 3, PPC manager step 4. The client sees one brand and one invoice if you white-label internally.
Step 1: Website project ($3,000 to $6,000)
Foot in the door. Five pages, mobile-first, click-to-call, service area page, contact form, GMB integration. Delivery in 14 to 21 days. Include $99 to $149 per month hosting and maintenance from day one. That maintenance line is your first recurring revenue and the hook for step 2.

Find website-less operators to start the ladder
Filter landscaping businesses with no website and valid phone numbers. They need step 1 before anything else.
Step 3: Local SEO retainer ($1,200 to $2,000 per month)
Pitch at day 60 GMB review: GMB is up. Competitors still outrank you on city plus service searches because you lack landing pages and citations. SEO retainer adds geo pages, content, links, and monthly reporting. Stack on top of GMB, do not replace it.
Bundle pricing example: GMB $650 plus SEO $1,400 equals $2,050 per month total. Discount $150 if they commit to 6 months. Client sees one growth package, you see two service lines.
Timing the SEO upsell
Upsell SEO when GMB metrics improve: more profile views, more direction requests. Show the graph on a 20-minute call. Momentum sells better than fear.
Step 4: Google Ads ($750 to $1,500 management plus ad spend)
Pitch when organic is working but season peaks demand more volume. HVAC in May: SEO is climbing but you need AC leads now. Ads fill the gap. Management fee plus client-funded spend. Require $2,000 minimum monthly ad spend for HVAC in competitive metros or do not take the account.
Revenue math on one client
- Month 0: $4,000 website plus $99 maintenance.
- Month 2: add GMB $650.
- Month 4: add SEO $1,400. Total MRR $2,149.
- Month 8: add Ads $1,000 management. Total MRR $3,149.

What not to stack
Do not sell ads before call tracking exists. Do not sell SEO before GMB basics are fixed. Do not sell a new website if the current site is fine and only SEO is missing. Skipping steps creates churn when the client sees no results.
Churn reducer
Clients who buy two or more steps in the ladder churn at half the rate of one-off SEO buyers. They invested progressively and see cumulative results.
Agency packaging: Good, Better, Best
Good: GMB only $650. Better: GMB plus SEO $2,050. Best: GMB plus SEO plus Ads $3,150. Website is always separate project fee. Present three tiers on proposal call. Most pick Better. Best is for aggressive growth owners in competitive trades.
Contract structure for stacked services
One MSA, separate SOW per step. Each new step adds 3-month term. Client can drop Ads without dropping SEO. Clear exit per layer prevents all-or-nothing cancellations.
Capacity check
Do not stack ads on a client whose phone goes to voicemail. Fix operations and tracking first or you burn their ad budget and blame marketing.
Quarterly ladder review
Every 90 days, score each client on which step they are on and which step is next. CRM field: Ladder Step 1 to 4. Agency goal: move 30% of clients up one step per quarter. Solo goal: one upsell conversation per week with existing clients.
Pricing maintenance across steps
Never discount step 3 because they bought step 1 from you. Each step has standalone value. If a client asks for a bundle discount, cap at 10% for 6-month commitment. Trades owners respect firm pricing when deliverables are clear. Freelancers who discount every upsell train clients to wait for deals.

Document one win per step: website client who added 12 calls in 60 days, GMB client who gained 40 reviews in 90 days, SEO client who hit map pack for two keywords, ads client with $85 cost per booked job. Track every conversation in a simple CRM: prospect name, trade, source, discovery date, proposal sent, outcome. After 50 rows you will see which message and which trade produce revenue. Double down there.
