Onboarding checklists and first-90-day delivery plans that reduce churn and position freelance SEO and web clients to renew at month 12.

You closed the trades owner. They signed the retainer. Now the dangerous part begins. Most freelance churn happens between month 3 and month 8 when results feel slow and scope arguments start. Onboarding is not admin. It is the retention system that sets expectations, delivers early wins, and trains the client how to work with you. Freelancers who onboard well renew at 70–85%. Freelancers who wing it churn at 40%.

This guide covers kickoff through day 90 for SEO, GMB, and website maintenance retainers with home service clients. Pair it with SOW templates (scope creep guide) so boundaries are clear before kickoff.

Pre-kickoff: close the loop in writing

Within 24 hours of signature: send welcome email with invoice (if not auto), calendar link for kickoff, intake form link, and copy of signed SOW. Intake form collects: GBP login, website CMS access, analytics access, brand assets, service area list, top 5 competitors, emergency contact, and billing contact. Kickoff call agenda (60 minutes)

Week 1: access and baseline

Days 31–60: teach them the scoreboard

Month-2 call: walk metrics they should care about. calls, form fills, Maps visibility for 2 keywords, review velocity. Not keyword count for obscure terms. Explain seasonality: 'HVAC clicks rise in April; we are building pages now for May.' Owners who understand the scoreboard do not panic in slow weeks.

Days 61–90: expansion conversation

Day-75 email: preview Q2 plan. new city pages, review campaign, optional LSA referral. Plant renewal seed: 'Your 12-month term renews in [month]; we'll review results on [date].' Present one upsell aligned with their goal, not five. Expansion at day 90 feels natural after wins.

Onboarding packet templates

Create a client portal folder: SOW, kickoff notes, brand assets, login tracker (no passwords in email), monthly reports archive, and change order log. Notion or Google Drive works. Trades clients lose attachments; one link survives.

Roles: owner, office manager, you

Clarify who approves GMB posts (24-hour SLA on client), who provides job photos (weekly reminder), who handles review asks in field (owner or tech script). If client does not assign roles, you chase nobody and results stall. Document RACI on kickoff slide.

Photo bottleneck

GMB and web content die when owners never send truck photos. Schedule monthly 10-minute 'photo dump' reminder or offer $100/mo photo add-on with local photographer.

Early warning signs of churn

  • Missed approvals for 2+ weeks.
  • Owner stops joining monthly calls.
  • 'We need to pause' before slow season without plan.
  • New office manager wants to 'rebid' everything.

Renewal conversation at month 10

Send renewal memo: results vs baseline, next 12-month plan, price adjustment if any (3–5% annual increase normal). Offer annual prepay discount. Trades owners respect straight talk. Surprise renewal invoice at month 12 triggers cancel.

Post-renewal: referral ask

One page: calls and forms this month vs last month, Maps screenshot for two keywords, reviews gained, work completed (pages live, posts published), and next month plan in three bullets. Attach nothing longer unless they ask. Owners forward short reports to partners. Long decks die unread.

Transitioning from project to retainer

Website launch clients: present maintenance and SEO tiers on the final invoice call, not two weeks later. SEO audit clients: implementation proposal ready on delivery call. The emotional peak of 'site is live' or 'audit makes sense' is when upgrade resistance is lowest. Waiting 30 days cools intent.

Quarterly business reviews for retainers

Every 90 days, schedule a 45-minute QBR: results vs goals, competitive changes, next quarter priorities, and one expansion idea. QBRs surface dissatisfaction before cancel emails. They also surface referrals: 'Who else do you know in [trade]?' Document QBR notes in client folder for renewal conversations at month 10.

Assign an internal onboarding score per client: access received, kickoff done, baseline sent, day-30 deliverable live, month-2 call held. Score below 4 at day 45 triggers a rescue call with the owner. Most churn is predictable from onboarding gaps, not from Google algorithm changes.
